Default Vacuum Piston Diaphragm Operation

Does this seem normal to you guys?

After manually cleaning all 4 carbs bike fires right up w/ choke and runs on all 4 cyls. although not all that well. As soon as I turn off choke right cylinder does not get fuel - header pipe goes cold / warm as the other 3 are very hot. Right diaphragm is intact - no pinholes or tears that I can find by slightly stretching and close exam... If I try to rev engine it wants to stall unless I'm squirting gas in carbs, then it seems to be able to rev, although again - not that great.
I understand to not try to tune w/ out airbox but that makes no diff in this case, at this point.

I did order an ultrasonic, heated parts cleaner w. enough capacity to clean a pair at a time. I've plenty of confidence to do this now that I've had these off, on, apart 6 - 7 times now.
Any bright ideas? Thanks.

Edit: While waiting for U.S. cleaner I will double check float level. I believe this bike was wrecked and sat since 2011. Good sign is that oil is very clean and no leaks of oil or coolant. I just went through entire post for the 900RR with the carb issues and have some new insight.

Your video doesn’t really show much. Generally when low rpm issues the pilot jets are plugged, pilot circuit is dirty or pilot screws not adjusted correctly. The pilot jets should be taken out along with the pilot screws. Carb cleaner should be sprayed both ways thru the jet hole and the screw hole. The jets need to be cleaned with a strand of copper wire to open them then spray carb cleaner into jet. You need to see light thru the hole. Pilot screws should be set at 2 1/4 turns out from lightly seated. Then adjust each pilot for highest idle with engine warm. Readjust idle **** to 1200 rpm at idle.

Thank you! I was not familiar as to how the slides should move like in video.
I cleaned exactly as you described - 3 or 4 times with no change in poor running. I KNEW it was carbs as compression and ignition seemed to be fine, and engine WOULD run on all 4 cyls. w/ choke.
I picked up a heated ultrasonic cleaner, separated and disassembled carbs and was able to clean 2 at a time. Cleaned w/ 140'F water and a cup or so of krud kutter for 3, 20 minute sessions - the last of which with clean solution.
Got them all back together, pilot screws out 2-1/4 turns. I found 2 float levels 2 - 3 mm high. I conditioned the diaphragms w/ a food grade silicone, briefly wet sanded carb slide cylinders w/ 2000 and 2500 grit. Did a quick bench sync. It fired right up and ran much better. Put airbox back on and now seems to be running well. I'd like to find or proper build the tee in fuel rail as one on it is crappy home-made and just started leaking.

Sounds good. Will probably improve once you get the fuel system hooked up. Running on a bottle is okay for check out but they will run better with fuel pump and tank. Also running without muffler and no back pressure will cause them to run a little funky. The fuel rail T’s are still available for some of the bikes. Check parts supplier websites. Otherwise you’ll need to check EBay.
